New member induction & personal training uptake

A structured induction programme that builds confidence in the first week and converts that confidence into personal training — the two levers that most reliably increase adherence and revenue per member.

Stage 1

A structured induction, not a quick tour

The induction is where a new member decides whether the gym is for them — make it a programme, not a walkthrough.

Book it at point of sale

Every new member leaves with an induction booked in the diary. Unbooked inductions are the single biggest predictor of early dropout.

Standardised but personal

Use a fixed induction framework — goal setting, baseline measurements, machine safety, a starter programme — then tailor the programme to the individual's goal.

Deliver a written plan

  • A printed or app-based starter programme handed over on the day
  • Clear, simple exercises with sets, reps and progressions
  • A 4-week review date booked before they leave
  • Notes saved to their member profile for staff continuity

Confidence in the first week determines whether they ever come back.

Staff presence on the floor

During a new member's first planned sessions, a trainer should proactively check in — a 30-second interaction removes the 'I don't know what I'm doing' feeling that drives cancellations.

Guided first sessions

Offer a free 'first workout with a trainer' for every new member. It costs little, builds rapport and is the natural bridge into paid personal training.

Quick wins

  • Record a baseline lift or time and celebrate the first improvement
  • Introduce them to one other member or a regular class
  • Send a message after each of the first three visits
  • Log every visit so staff can spot no-shows early
Stage 3

Increasing personal training uptake

PT is the highest-margin service and the strongest retention tool — convert induction into PT systematically.

The free-to-paid bridge

Use the free first session to deliver a genuine result, then offer a paid package built around their stated goal. The offer should be goal-led (e.g. '8 weeks to your first pull-up'), not session-led.

Tiered PT options

Offer 1:1, semi-private (2–3) and small-group training at different price points. Semi-private dramatically increases uptake by lowering cost while keeping accountability.

Trainer ownership

  • Assign every new member a named trainer at induction
  • Trainers are measured on member conversions and retention
  • Run a monthly 'goal review' clinic free for all members
  • Promote trainer specialisms (strength, fat loss, rehab) on the floor
Stage 4

Make progress visible

Members who can see their progress don't leave — build visibility into the induction programme.

Baseline & re-test

Take baseline measurements at induction and re-test at 4, 8 and 12 weeks. Visible change is the single most powerful retention lever.

Celebrate milestones

Acknowledge first milestones — first unassisted pull-up, 100kg squat, 12-week attendance — publicly and personally. Recognition deepens commitment.

Programme reviews

  • Scheduled 4-week programme reviews with a trainer
  • Progress charts saved to the member's profile
  • Optional body-composition or performance re-tests
  • Upgrade prompts when a member outgrows their programme
